The challenge
A Spanish startup with a B2B product validated in Spain and Portugal wanted to scale to France, Germany, Italy and the Netherlands. They had local traction but lacked the structure and processes to systematically replicate that traction in new markets.
What we did together
We reviewed the complete commercial process and redesigned the Sales Engine for each market:
- Segmentation by market and type of logistics operator
- Localisation of pitch and sales materials
- Per-country pipeline with differentiated follow-up cadences
- Multi-market CRM with channel attribution
- Identification and onboarding of 3 channel partnerships in Germany and France
Results
In 12 months the company went from operating in 2 markets to 6, with a 65% improvement in conversion rate thanks to the new commercial structure. The active international pipeline exceeded €2.1M by year-end.
